Heat pump vs furnace. A heat pump moves heat and also provides cooling, so it replaces two machines with one. A gas furnace generates heat. Which is cheaper to run comes down to your local electricity and gas rates. Ask each bidder for an annual operating cost estimate for both options using your actual utility rates, not a national average.

Repair vs replace. Use age as the tiebreaker. Carrier cites 15 to 30 years for furnaces and 15 to 20 for AC and heat pumps, and suggests considering replacement when repair costs approach half the cost of new equipment. HVAC Project Cost describes a common rule of thumb: multiply system age by the repair estimate, and if the result exceeds $5,000, replacement usually wins. Treat that as a rough sanity check, not gospel.

Standard vs high-efficiency. The premium tier is real, but the payback is climate-dependent. In a mild climate with cheap energy, a top-tier system may never recover its price premium in savings. Ask for the payback period in years and check whether it exceeds the equipment's expected life.

How to choose

Compare operating cost, not just purchase price

Ask for annual running cost at your actual utility rates. A cheaper machine that costs more to run every month is not cheaper.

Compare identical scope across bids

Equipment tier, duct work, electrical, thermostat, permit and disposal. Otherwise you're comparing different projects.

Factor in how long you'll stay

A 14-year payback is irrelevant if you're moving in four. Efficiency premiums rarely return fully at resale.

Ducted vs ductless is mostly a house question

If you have sound, correctly sized ducts, ducted is usually simpler and cheaper. If you don't, mini-splits avoid the cost and disruption of adding duct chases.

Don't let a tax credit decide it

The IRS states the 25C credit applies to property placed in service before December 31, 2025. Confirm the current rules with the IRS or a tax professional before factoring any credit into a comparison.
