Diagnosis

What it probably is

  1. A clogged air filter

    The most common cause, and yours to fix

    Started within the last few months, and the filter is grey against a light. Restricted return air makes the furnace overheat and trip its high-limit switch.

  2. A dirty flame sensor

    Very common past about five years

    The burners light, you see flame, and everything shuts down within seconds rather than minutes. The board cannot confirm the flame so it closes the gas valve.

  3. Blocked returns or closed supply registers

    Common and free to check

    Same effect as a dirty filter. Furniture over a return grille, or vents closed in unused rooms to save money.

  4. A blocked flue or a failing pressure switch

    Common seasonally

    The furnace locks out with a flash code rather than simply overheating. Common after storms, or where a bird or debris has got into the vent.

  5. Thermostat placement

    Less common, but easy to spot

    The thermostat sits above a supply register, in direct sun, or on an exterior wall, so it satisfies early and calls again quickly.

  6. The furnace is oversized for the house

    Common in replaced systems - and not a repair

    It has always done this, from the first winter. An oversized furnace heats the air around the thermostat quickly and shuts down before the house catches up.

What to do before anyone arrives

  1. Work out whether this is new behaviour

    Ask whether it did this last winter. New behaviour points at the filter, the flame sensor or the flue. Lifelong behaviour points at sizing or thermostat placement, and no amount of parts will change it.

  2. Replace the air filter

    If light will not pass through it, change it. A restricted filter starves the heat exchanger of airflow, the furnace overheats, and the high-limit switch shuts it down - exactly the pattern you are seeing.

    Do not fit a much denser filter than the system was specified for. A very high MERV filter can cause this problem rather than solve it.

  3. Open every supply register and clear the return grilles

    Closing vents in unused rooms raises duct pressure and reduces total airflow, which makes short cycling worse. Move furniture off returns.

  4. Check where the thermostat is

    If it sits in direct sun, above a register, near a lamp or on an outside wall, it is reading its own microclimate rather than the room. That alone can produce short cycles.

  5. Read the flash code through the furnace window

    Count the blinks and photograph the legend inside the access door. A lockout code points at the flue or pressure switch, and reporting it on the phone saves diagnostic time.

    This is the end of the homeowner sequence. Flame sensors, pressure switches and limit switches all sit inside a live gas appliance.

Most short-cycling calls resolve with a filter or a sensor clean, which means the bill is mostly the visit rather than parts. The exception is the sizing case, where the honest answer is that nothing short of a correctly sized replacement changes the behaviour - and that should follow a room-by-room load calculation, not a rule of thumb. Short cycling is hard on a furnace but it is not usually dangerous in itself. What is dangerous is the small set of cases where it accompanies soot around the burners, a flame that rolls out when the blower starts, or a CO alarm. Any of those and the furnace goes off and stays off until someone has inspected the heat exchanger and the venting.

Start with the filter and the registers, because between them they explain a large share of short-cycling calls and cost almost nothing. If the behaviour is new and those do not fix it, a flame sensor clean is a short visit. If the furnace has short cycled since the day it was installed, stop buying parts - ask for a load calculation instead.

Yes, though not immediately dangerous. Every start is the hardest moment in a heating cycle - ignition, inducer, blower - so a furnace that starts six times an hour is wearing components far faster than one that runs longer cycles. It is also less efficient and less comfortable, because the house never reaches an even temperature. It is worth diagnosing rather than tolerating, even when the house is broadly warm enough.
In steady cold weather, cycles of roughly ten to fifteen minutes are typical for a correctly sized furnace, and longer in severe weather. Runs of three to five minutes repeating through the day are the pattern that suggests something is wrong. On a mild day at the edge of the heating season short cycles are less meaningful, because the house barely needs heat, so judge it during genuinely cold weather.
It is the most common single cause. The furnace needs a certain volume of air passing over the heat exchanger to carry heat away; a blocked filter restricts that, the exchanger gets too hot, and the high-limit switch shuts the burners down to protect it. The blower usually keeps running to cool things off, then the cycle restarts. If the behaviour appeared recently, change the filter before you call anyone.
Then no repair will fix the cycling, and that is worth knowing before you spend money on parts. An oversized furnace raises the temperature around the thermostat quickly, satisfies it, and shuts down before the rest of the house catches up - which produces short cycles, uneven rooms and a house that feels draughty. Oversizing is common because replacements are often matched to the old unit rather than calculated. The remedy is a correctly sized unit chosen from a room-by-room load calculation.
