Quick answer: A roof flashing leak is water getting past the sheet metal that seals the joints where your roof meets a chimney, wall, valley, skylight or vent pipe. These transitions - not the open field of shingles - are where most roof leaks start. What flashing is and why it fails before shingles do
Roof flashing is thin sheet metal installed at every point where the continuous plane of your roof is interrupted. Galvanized steel is the common material; aluminum, copper and lead show up on higher-end and specialty work.
Shingles handle the easy part of a roof. They are lapped so water runs from one course onto the next, down the slope, into the gutter. That system works beautifully across an uninterrupted field - and it has no answer at all for a chimney, a wall, or a pipe sticking through.
Flashing solves those joints, and it solves them with geometry, not adhesive. Metal is layered into the shingle courses so that water landing on any part of the assembly ends up back on top of a shingle heading downhill. When flashing is installed correctly, you could remove every drop of sealant and it would still shed water.
That is the single most important thing to understand about this problem, because it explains both the failure mode and the fix.
Why flashing fails first:
- It lives where the water concentrates. Valleys carry the runoff from two whole roof planes. The uphill side of a chimney catches everything above it. These are the highest-volume, highest-velocity spots on the roof.
- It moves differently than the roof. Metal expands and contracts on a different schedule than shingles, masonry and framing. Every seasonal cycle works the joints.
- It is the hardest part to install correctly. Field shingling is repetitive and forgiving. Flashing details are one-off, geometry-dependent, and where a crew’s actual skill shows. - It gets substituted with sealant. Caulk is fast, cheap and looks finished. It also dries out and cracks under UV within a few years, at which point a joint that was only ever held together by sealant is open.

The six places flashing leaks, and what fails at each
Flashing is not one thing. It is six or seven distinct details with different geometries and different failure modes. Knowing which one you have narrows the diagnosis considerably.

A few of these deserve more detail because they cause a disproportionate share of calls.
Chimneys are the worst offender on most houses. A chimney needs four things done right. Base flashing turns up the front face. Step flashing climbs both sides, one piece per course. Counterflashing is set into a groove cut into the masonry - called a reglet - and laps down over the base and step pieces. And on wider chimneys, a cricket (a small peaked saddle) is built on the uphill side to split the water and send it around rather than letting it pond against the masonry. Step flashing replaced with one long strip is the classic shortcut. Correct step flashing is individual L-shaped pieces, one per shingle course, each lapping the one below. A single continuous strip of metal laid in the corner looks tidy and leaks at every course line, because water running down the wall has nowhere to get out onto a shingle.
Vent pipe boots have a predictable death. The rubber collar that seals around the pipe is a UV-exposed elastomer. It cracks. This is one of the most common single-point leaks on roofs in the 10-20 year range, and it is also one of the cheapest to fix - which is why any competent inspection should check every boot on the roof, not just the one above the stain.
How to tell a flashing leak from a shingle leak
Location does most of the work here.
The interior stain’s position is your best clue. Water entering at a flashing detail usually enters at a wall or a penetration, so it lands on framing and runs. A stain near a chimney chase, along an exterior wall line, under a skylight, or below a valley points at flashing. A stain in the middle of a large open ceiling with nothing above it is more likely a field-of-shingle problem or something that traveled a long way.
The weather pattern is the second clue. A leak that appears only in heavy or wind-driven rain - and particularly one that only shows when the storm comes from a specific direction - is almost always a transition detail. Wind pushes water sideways and uphill into joints that ordinary vertical rain never reaches. A leak that appears in any steady rain is more likely a hole.
The seasonal pattern is the third. Water showing up during a winter thaw with no rain is ice damming, not flashing. Stains that appear in humid weather with no rain at all are usually condensation, which is a ventilation problem. And rule out plumbing. A stain on a first-floor ceiling directly under a second-floor bathroom, kitchen or laundry has an obvious non-roof suspect. If it grows when nobody has run water and the sky is clear, it is not your roof.

Inspecting for flashing failure without getting on the roof
You can do a genuinely useful flashing inspection from the ground and from your attic. Neither requires you to walk a roof, and neither should. Roof falls are among the most serious home-maintenance injuries, and the areas you would be inspecting - valleys, chimney surrounds, skylight edges - are the slipperiest and most fragile parts of the surface.
Ground level, with binoculars or a phone at full zoom:
- Photograph every chimney face. You are looking for the horizontal line of counterflashing. Is it set into a cut groove in the masonry, or is it simply stuck to the surface with a bead of sealant? Surface-mounted with caulk is a finding.
- Look for rust streaks running down from a flashing line onto the shingles. Rust means the metal is corroding through.
- Check for lifted, bent, or separated metal, particularly at the top edges of wall flashings and around skylights.
- Look for visible cracked, shrunken or missing caulk. If you can see gaps in a sealant line from the ground, they are large.
- Scan the valleys for debris dams, corrosion, or a metal channel that has been nailed through in the middle.
- Count and examine the vent pipe boots for cracked or curled rubber collars.
- Look at the roof edge for drip edge - a thin metal lip along the eaves and rakes. Older homes often lack it.
Attic level, with a flashlight, stepping only on joists:
- Find the wet area and photograph it.
- Trace upward. Water runs down rafters and along the top of ceiling joists before it drops. The entry point is almost always uphill of the stain - often several feet uphill.
- Look specifically at chimney chases, skylight wells, and the framing where a lower roof meets an upper wall. These are the interior sides of your flashing details.
- Look for staining that is old and dry versus wet and fresh. Dry historical staining with a fresh wet edge tells you the leak is active and growing.
- Check during or right after rain if you can do it safely. Seeing water actively moving is worth more than any amount of inference.

Repair or replace? The decision that saves the most money
Flashing repair is a targeted fix on a healthy roof. The judgment call is whether the roof around it is still healthy.
Repair the flashing when:
- The problem is one location - one chimney, one skylight, one boot
- The shingles have real service life left (asphalt typically runs 20-30 years)
- The decking is sound where the leak entered
- There is no history of repeated repairs at the same detail
Replace the roof - and the flashing with it - when:
- Multiple flashing locations are failing at once. Metal installed at the same time ages at the same rate. Two failures in a season usually means the rest is next.
- The decking has rotted. Sheathing replacement means opening the roof anyway.

- The same detail has been “fixed” repeatedly. Recurring leaks at one spot mean the underlying detail is wrong, not worn. That needs rebuilding, and rebuilding means disturbing shingles.
The clause to insist on in any replacement bid: new flashing, itemized. Reusing old step flashing is a real and common cost-cutting move, and it is close to invisible once the shingles go back down. Preventing flashing leaks
Flashing prevention is mostly about protecting the sealant and keeping water moving.
Inspect the transitions twice a year and after every major storm. Spring and fall, from the ground with a zoom lens. You are looking for the same five things every time: rust, gaps, lifted metal, cracked caulk, and debris. Add it to your roof maintenance checklist.
Keep valleys and the uphill sides of chimneys clear. Debris that dams a valley forces water sideways and up under the shingle edges. This is the single most preventable flashing failure.
Keep gutters flowing. Water backing up at the eaves gets behind drip edge and into fascia - a flashing-adjacent failure that rots trim before anyone notices.
Replace vent boots proactively. If your roof is 12-plus years old with original rubber-collared boots, replacing them during any other roof visit is cheap insurance against a leak you can predict.
Refresh sealant on a schedule, and understand what it is for. Sealant at a counterflashing reglet is a wear item. Renewing it every few years is normal maintenance. What is not normal is sealant being the only thing holding a detail together.
Do the flashing right during a reroof. This is the highest-leverage prevention available: correct step flashing, counterflashing set into a cut reglet, a cricket on wide chimneys, manufacturer kits on skylights, drip edge at every edge. A roof built with those details will outlast one built with a caulking gun by many years.
Insurance: what gets covered and what doesn’t
The dividing line in every homeowners policy is sudden and accidental versus gradual and expected.
Likely covered: flashing torn loose or bent by wind in an identifiable storm; damage from a falling tree limb; interior water damage that results from a sudden covered event. If a windstorm lifted your chimney flashing last Tuesday and your ceiling stained on Wednesday, that is a claim.
Likely not covered: flashing that corroded, sealant that dried and cracked, flashing installed incorrectly by a previous contractor, and long-term water damage that accumulated over months. Carriers classify these as wear, maintenance, or faulty workmanship, and all three are standard exclusions.
The gray area is the common one. Storm damage on top of an already-deteriorated detail produces the argument you will actually have with an adjuster. Three things improve your position:
- Dated photos from before the storm. Your twice-yearly inspection photos are worth more than any argument later.
- Prompt reporting. Policies require prompt notice of loss, and a delay gives the carrier a reason to attribute damage to gradual causes. Report as soon as you find it.
- An independent estimate. Get a repair number from a contractor you chose before deciding whether a claim makes financial sense against your deductible.
