Replacing heating and cooling together is the largest single purchase most homes make outside a roof or a kitchen. This is how to work out whether you actually need it, what a good job looks like, and how to pick the contractor — from someone who does not sell equipment.

HVAC replacement means installing new heating and cooling equipment as a matched set — typically a furnace and an evaporator coil with a new outdoor condenser, or a heat pump replacing both. The job usually runs one to two days. Most systems reach the replacement conversation between fifteen and twenty years old, but age alone does not decide it: the repair pattern, the efficiency gap and the state of your ductwork do.

How hvac replacement actually works

  1. Decide whether you actually need to replace

    Two tests do most of the work. First, the widely used rule of thumb: multiply the age of the unit in years by the repair quote, and if the result is more than about $5,000, replacement is usually the better buy. Second, look at the repair pattern rather than the single quote — three repairs in two years is a system telling you something a single failure does not.

    Watch for: A contractor who arrives to diagnose a fault and leaves having sold a system, without ever pricing the repair. Both numbers should be on the table. If only one is, you are not choosing, you are being closed.

  2. Load calculation on the house you have now

    A Manual J calculation sizes the new system against your actual insulation, window area, air leakage and orientation. If you have added insulation, replaced windows or finished a basement since the last install, the right size has changed.

    Watch for: Replacing like for like on tonnage. A very large share of existing systems were oversized when installed, and replacing size-for-size simply reproduces the original mistake with a fresh warranty on it. Ask to see the calculation.

  3. Choosing the system type, before the brand

    The real decision is architecture, not badge: furnace plus AC, heat pump alone, or dual fuel with a heat pump doing most of the year and a furnace covering the coldest nights. Your fuel prices, your climate and whether you intend to electrify eventually should drive this.

    Watch for: Being shown one architecture only. A contractor who sells one thing will quote one thing. Ask explicitly for the alternative to be priced, including running-cost estimates on your actual utility rates rather than national averages.

  4. Matching the equipment as a set

    Rated efficiency figures assume a specific outdoor unit paired with a specific indoor coil and air handler. That AHRI-matched combination is the number you are buying. Mixing new outdoor with old indoor gives you a different, unpublished, lower number.

    Watch for: A condenser-only quote priced against a full-system quote as though they were the same thing. This is the single most common reason two quotes for "the same job" differ by thousands, and it is rarely explained unless you ask.

  5. Ductwork assessment — done before, not after

    The new equipment has to move its rated airflow through your existing ducts. Static pressure should be measured, the return capacity checked, and obvious leakage found. Duct sealing frequently delivers more comfort improvement per dollar than the efficiency tier upgrade being sold alongside it.

    Watch for: Duct work carried as a vague allowance to be settled later. It is the most common change order on a replacement job. Get it priced in the original quote or explicitly excluded in writing, with a number attached either way.

  6. Removal, install and utility connections

    Old equipment comes out and its refrigerant is recovered. New equipment is set, the line set is run or reused, gas and electrical are connected, condensate is routed, and the flue or venting is adapted — a high-efficiency furnace vents entirely differently from what it replaced.

    Watch for: A reused line set installed without being flushed or replaced, particularly after a compressor burnout or when changing refrigerant type. Contaminants left in an old line set will destroy the new compressor and the warranty argument afterwards is unpleasant.

  7. Controls, zoning and thermostat configuration

    Multi-stage and variable-speed equipment only delivers its advantage if the thermostat and control settings are configured for it. Staging thresholds, backup heat lockouts and fan settings all need setting deliberately.

    Watch for: Premium variable-speed equipment left on default settings with a basic thermostat. You paid for modulation you are not receiving, and it will look like the equipment underperforming rather than the setup.

  8. Commissioning and documentation

    Airflow measured, static pressure recorded, refrigerant charge verified by superheat or subcooling, combustion analysed on any fuel-burning equipment, temperature rise or split confirmed within specification.

    Watch for: No written commissioning readings. Ask for them on the invoice. They are your evidence in a warranty dispute, your baseline for future service, and the clearest available signal of whether the crew that came to your house measures or guesses.

  9. Permit, inspection, warranty registration and handover

    Permits are pulled and the municipal inspection scheduled. Manufacturer warranties usually need registering within a window after installation, sometimes to unlock the longer term. You should be walked through filter size and location, shutoffs, and thermostat operation.

    Watch for: Warranty registration left to you and not mentioned. Missing the window can quietly halve your parts coverage on equipment you have just spent five figures on. Confirm in writing who files it.

Start with the widely used rule of thumb: multiply the equipment's age in years by the repair quote. Above roughly $5,000, replacement is usually the better value; well below it, repair generally wins. Then apply judgement the formula misses — how many repairs you have already paid for, whether the failing part is a wear item or a compressor, heat exchanger or coil, whether the refrigerant is still readily available, and whether the system was ever comfortable in the first place. A system that has never worked properly is not worth restoring to its original disappointing state.
If both are of a similar age, almost always. The evaporator coil physically sits on the furnace, so a technician replacing one is already in the space occupied by the other — doing them separately means paying twice for the same access and disruption. More importantly, efficiency ratings are published for matched sets. Pairing new outdoor equipment with an old indoor coil gives you an unrated, lower-performing combination and can create warranty ambiguity. If one component genuinely has years of life left, splitting them is defensible, but ask for both scenarios to be priced.
A straightforward one-for-one replacement in an accessible location is typically one to two days. Add time for a change of system type — going from a furnace and AC to a heat pump, or from standard efficiency to condensing, both mean new venting, new controls and sometimes new electrical. Duct modification, attic or crawlspace work, or an electrical panel upgrade can extend it further. A contractor promising a same-day whole-system change on a complex job is describing a schedule, not a plan.
Fifteen to twenty years is the normal expectation for well-installed, properly maintained residential equipment, with heat pumps at the lower end of that because they run year-round rather than seasonally. The variables that matter most are not brand: correct sizing, correct refrigerant charge, adequate airflow and annual maintenance. Systems that die at ten do so overwhelmingly because they were oversized, undercharged, or starved of airflow from day one — which is why the commissioning readings matter more than the badge.
Less than the marketing implies, and much less than the installer. Major manufacturers build comparable equipment at comparable tiers, several share parent companies and components, and reliability differences between mainstream brands are smaller than the differences between a careful installation and a rushed one. What brand does affect is local parts availability and who is qualified to service it — genuinely worth checking. Choose the contractor first, then take their preferred line, and spend your scrutiny on sizing and commissioning rather than badge comparison.
