Tile floor installation, which is really a substrate job

Tile is rigid and the house is not. Everything a good setter does - backer board, membranes, movement joints, mortar coverage - exists to manage that argument. Cracked grout is almost never a grout problem.

What is tile floor installation?

Tile floor installation is the setting of ceramic, porcelain or stone tile into mortar over a substrate stiff enough not to move under it, followed by grouting and sealing. The tile itself is the easy part. What decides whether the floor lasts is underneath: how much the floor structure deflects, what the tile is bonded to, and whether the installation has somewhere to move at the perimeter and across large spans.

The job

How tile floor installation actually works

  1. Assessing deflection in the floor structure

    Before any material is chosen, a competent setter considers how much the floor flexes - joist size, span, spacing and subfloor thickness. Tile and grout have almost no tolerance for movement, and stone has less than ceramic.

    Watch forNobody mentioning the joists at all. On an upper floor or over a long span, a floor that feels bouncy underfoot will crack tile regardless of how well the tiling itself is done. Stiffening the structure is part of the job, or the job should not happen.

  2. Building the substrate

    Over a wood subfloor this usually means a second layer of plywood plus cement backer board bedded in mortar and fastened, or an uncoupling membrane bonded down. Over concrete it may be direct bonding, or a membrane over cracks.

    Watch forBacker board screwed down dry with no mortar bed under it. The mortar is not glue - it fills voids so the board is fully supported. Skipping it leaves the board free to flex over every gap.

  3. Crack isolation and waterproofing where needed

    An uncoupling or crack-isolation membrane lets the substrate move slightly without transmitting that movement into the tile. In wet areas the waterproofing layer is a separate decision and goes where water actually is.

    Watch forWaterproofing assumed to come from the tile. Porcelain absorbs almost nothing, but grout joints are not a waterproof plane. In a wet room, the membrane is the waterproofing and the tile is the wear surface.

  4. Dry layout and setting out

    The setter finds the room's centre lines, dry-lays to check where cuts fall, and adjusts so the sightline from the door reads well and no edge ends in a sliver. Pattern choice happens here, and it changes waste and labour.

    Watch forLayout started from a wall rather than from centre lines. It produces tapered cuts along the most visible edge, and there is no fixing it after the mortar sets.

  5. Setting in mortar with full coverage

    Thinset is combed with a notched trowel sized to the tile, and tiles are set and beaten in so the ridges collapse into full contact. Large tiles typically need mortar back-buttered as well. Coverage is checked by pulling a set tile occasionally.

    Watch forCorners of tiles sounding hollow when tapped. Voids under a tile are where cracks start, and on a large-format tile a partial bond is a guaranteed failure at the unsupported corner.

  6. Movement joints

    Soft, flexible joints go at the perimeter of the room and at intervals across large fields, plus wherever the tile changes plane or meets a different material. They are filled with sealant, not grout.

    Watch forGrout run tight to the wall all the way around. Tile expands; the house expands differently. With nowhere to move, the pressure releases as a tented row or cracked grout, usually in the second year.

  7. Grouting and sealing

    Grout is chosen for joint width and the tile type, worked into joints, and cleaned off before it sets. Cementitious grout is usually sealed; some modern grouts do not need it. Natural stone often needs sealing before grouting to stop staining.

    Watch forStone grouted without a pre-seal. Grout pigment wicks into porous stone and will not come out. Ask specifically whether your material needs sealing before grout goes anywhere near it.

  8. Cure before use

    Mortar and grout both need cure time before traffic and before sealer. Rushing it means walking on tiles that have not fully bonded and dragging the grout out of joints.

When tile floor installation is the wrong call

When saying yes is the wrong move:
  • The floor structure is bouncy and stiffening it is not in the budget. Tile over an under-built floor cracks, and it will crack again after you pay to repair it. This is the one condition where the honest answer is a different material.
  • You need a warm, quiet floor and are not adding radiant heat. Tile is cold and hard underfoot and reflects sound. In bedrooms and living rooms that is a daily experience, not a detail. It is fixable with radiant heat - but that is a decision to make now, not later.
  • Anything dropped in the room is likely to break. A tiled kitchen is unforgiving of glassware, and it is unforgiving of falls. In a household where fall risk is a real concern, this deserves genuine weight against the durability argument.
  • You want it done in a hurry. Substrate, setting, grouting and curing are separate stages with waits between them. Tile is the slowest common floor to install, and compressing the schedule is how the failures get built in.
  • The room is a basement slab with active moisture coming up through it. Tile survives it, but the bond may not, and you have sealed the moisture under a floor where it will find the walls instead. Fix the moisture source before tiling over it.
  • You are matching a discontinued existing tile for a partial replacement. Dye lots and formats move constantly. A patch that does not match is more visible in tile than in almost any other material, because the grid draws the eye straight to it.

What to check when hiring for tile floor installation

  • Have you assessed deflection, and is the floor stiff enough for this tile? Stone needs a stiffer floor than ceramic. A setter who has not asked about joist span has not started the job properly.
  • What is going between the subfloor and the tile, and why that choice? Backer board, uncoupling membrane or direct bond are different answers for different floors. You want reasoning, not habit.
  • How will you verify mortar coverage under large tiles? Pulling a tile periodically to check is standard practice. An installer who does it will say so without hesitating.
  • Where are the movement joints going? Perimeter and field. If the answer is "we grout to the wall", expect cracked grout within a couple of years.
  • Does my tile need sealing, and when - before or after grouting? Porous stone needs sealing first. Getting the order wrong permanently stains the material.
  • How is the transition to adjoining floors handled, and what happens to the height? Substrate plus tile builds up significant height. Doors, appliances and thresholds all have to be planned for.
  • How long before we can walk on it and put the room back? Two separate cure times, for mortar and for grout. You need both dates to plan around a kitchen or a bathroom.

Almost always movement, not the tile. A cracked line running across several tiles usually traces a substrate crack or a joint in the floor below. Individual tiles cracking under load point to a void in the mortar under them. Tiles lifting or tenting along a line generally means there was nowhere for expansion to go. In each case the tile is the symptom.
Both are legitimate; they solve different things. Backer board adds a stable, water-tolerant surface to bond to. An uncoupling membrane is thinner and specifically allows the substrate to move slightly without cracking the tile. Which is right depends on your substrate, your build-up height and whether the room is wet - which is why the reasoning matters more than the product name.
It can, if the existing tile is well bonded throughout, the substrate below is sound, and the resulting height is workable. It saves substantial demolition. The problems are height at doorways and appliances, and the fact that nobody gets to inspect what is under the old tile. Any hollow-sounding or cracked areas rule it out.
Standard cementitious grout is porous and generally benefits from sealing, which slows staining rather than preventing it. Some modern grout formulations are made not to require it. Sealing is maintenance you will repeat over the floor's life, so ask which product you have and what its actual recommendation is rather than assuming either way.
Porcelain is denser and absorbs less water, which makes it the usual choice for floors, wet areas and anywhere freezing is possible. Ceramic is easier to cut and often cheaper, and it is perfectly appropriate for many interior floors. The specification that matters most for a floor is the wear rating for the traffic the room actually gets.
Longer than any other common floor. Substrate preparation is typically its own day or more, setting is a day or more depending on size and pattern, then mortar cures before grouting, then grout cures before the room goes back into use. A bathroom or kitchen realistically means several days out of service, and compressing that is where problems start.
